We are not giving AI autonomy. We are delegating responsibility.

There is a subtle but critical mistake in how many organisations talk about AI. We say AI is becoming autonomous.

What we often mean is that we have delegated actions without redesigning responsibility.

Those two are not the same.

  • Autonomy implies intention, limits, and ownership.
  • Delegation, when done poorly, is simply letting something act while hoping control will somehow follow.

In human organisations, delegation is never absolute. We delegate tasks, not accountability.

An employee can make decisions, but there is always a structure behind them.

  • Someone hired them.
  • Someone trained them.
  • Someone reviews their actions.
  • Someone is responsible when things go wrong.

With AI systems, especially AI agents, that chain is often missing, assumed, or postponed. We give systems the ability to act. We let them message, trigger workflows, optimise processes, even negotiate. But we do not always define who owns those actions, how they are audited, or when humans must step in.

That is not autonomy... That is responsibility drifting out of sight. For business leaders, this usually happens quietly.

AI enters as: Efficiency. Then automation. Then something that “handles things on its own”.

The intention is speed. The side effect is ambiguity.

When outcomes are good, nobody asks questions. When outcomes are bad, everyone asks the same ones at once.

Who approved this? Who was watching? Who could have stopped it?

For engineers and system builders, the pattern is familiar. We build agents that can act, but without clear identity. We allow execution without tightly scoped authority. We log outputs, but not always decisions. We monitor performance, but not intent.

Over time, systems do exactly what they are designed to do. They optimise within the boundaries we gave them. When those boundaries are unclear, behaviour looks surprising. In reality, it is predictable.

Autonomy is not the real risk. Unstructured delegation is.

As AI systems move from assisting to acting, the question is no longer whether they are powerful enough.

The real question is whether we have been honest about what we are delegating, and what we are still accountable for.

Because when systems act on our behalf, ambiguity is not a technical problem. It is a leadership one.
